Performance Max, Constrained Properly

Performance Max works well when it is given clean signals and firm constraints. Run without either, it will confidently spend your budget on searches you were already winning for free.

What is Performance Max?

Performance Max is a Google Ads campaign type that serves across Search, Shopping, Display, YouTube, Discover, Gmail and Maps from one set of assets, with Google deciding placement and bidding automatically. For e-commerce it has become the primary Shopping vehicle. The trade is reach for control: you supply a product feed, asset groups and a conversion signal, and Google allocates. That works when the inputs are good and fails opaquely when they are not.

The two failures we see most often are the same every time. First, Performance Max launched as the first campaign in a new account, before there is any conversion history for it to learn from. Second, no brand exclusions, so the campaign absorbs people searching your brand name, traffic you would have received for nothing, and reports a flattering return on it.

Neither is a flaw in the campaign type. Both are setup decisions, and both are recoverable. What is genuinely limited is diagnostics: when Performance Max underperforms, the reporting often will not tell you why, and the remedies are indirect. That is a real constraint and it should be stated rather than papered over.

Feed quality

The feed does the work keywords used to do. Titles that lead with what people search rather than internal SKU naming, correct product types and Google categories, complete attributes, accurate availability and pricing, and images that meet requirements. Feed work is usually the highest-return Performance Max activity and the least glamorous.

Merchant Center health

Disapprovals, policy issues, price and availability mismatches between feed and landing page, and the return-policy and shipping settings that block approval. A suspended or partially disapproved feed silently caps everything downstream.

Asset group structure

Grouping by product category or margin tier rather than dumping the whole catalogue into one group. Structure is one of the few real levers of control the campaign type gives you, and it determines how much you can tell about what is working.

Brand exclusions

Preventing the campaign from claiming credit for branded searches. Without this, reported performance is inflated by traffic you already owned and the true incremental return is hidden.

Search theme and audience signals

Guiding the algorithm toward the right demand without over-constraining it. Signals are suggestions rather than targeting, and treating them as targeting is a common misunderstanding.

Conversion signal quality

Ensuring the campaign is optimising toward the right event with accurate values. Performance Max optimises hard toward whatever you tell it matters, so a wrong or duplicated conversion produces expensive, confident nonsense.

Reporting workarounds

Scripts and reports that surface search term and asset-group-level insight the standard interface does not expose. Not a full substitute for proper reporting, but it converts a black box into something reviewable.

    Verify tracking end to end against real backend orders, including whether reported revenue reflects delivered orders rather than placed ones.

    Structure and launch

    Asset groups by category or margin, brand exclusions applied, search themes set, budget sized for the learning period rather than the eventual steady state.

    Hold, then optimise

    Four to six weeks before judging, because changes during learning restart it. Then feed refinement, asset group splits and budget reallocation, in that order, because feed changes affect everything downstream.

  • Because brand exclusions have not been applied. This is the most common and most expensive Performance Max setup error. It makes reported returns look excellent while adding little incremental revenue.

  • Four to six weeks with adequate conversion volume. Judging it inside three weeks gives the wrong answer, and changing settings during that window restarts the learning period.

  • Partially, and less than you would like. Asset group structure and supplementary reporting recover some of it. Anyone claiming full placement transparency in Performance Max is overstating what the campaign type provides.
