SEO vs PPC: Where to Put the First Rupee

Speed against durability. Why the honest answer depends on your runway, and how to sequence the two so neither is wasted.

The short answer

If you need customers within ninety days, start with PPC. If you can wait two quarters and want the traffic to keep arriving after you stop paying, start with SEO. Most businesses with any runway should run PPC first to learn which messages and keywords actually convert, then feed those findings into SEO so the organic work is aimed at proven demand rather than guesses. The wrong question is which is better. The right question is how much runway you have.

What is the difference between SEO and PPC?

SEO earns unpaid placement in search results by making your site the most useful and technically sound answer to a query: slow to build, but the traffic continues after the work stops. PPC buys placement instantly through an auction, usually Google Ads: fast and controllable, but the traffic stops the moment the budget does. One is an asset you build, the other is a tap you turn on.

Every agency has an incentive here. SEO agencies say SEO because retainers are long. PPC agencies say PPC because results are visible fast and easy to take credit for. We do both, which does not make us neutral, but it does mean we have watched the same decision play out across enough accounts to describe the real pattern.

The pattern is this: businesses that start with SEO alone often run out of patience before the curve turns, and cancel three weeks before it would have worked. Businesses that start with PPC alone build no durable asset and stay on the treadmill indefinitely, with a cost per lead that rises every year as the auction gets more crowded. The sequencing matters more than the choice.

  • You have subject expertise nobody else in the category is writing down

  • You are launching something new and need to learn which messages land
  • Your offer is seasonal or time-bound and cannot wait for organic to build
  • You want to validate a market before committing to a content programme
  • Your unit economics can carry the click cost comfortably
  • You need volume you can dial up and down against capacity

The sequence that works

Run PPC first, deliberately, as research. Within six to eight weeks a search campaign will tell you which keywords convert rather than merely attract, which headline framing gets clicked, and what a qualified lead actually costs. That is expensive market research, but it is real. Then aim your SEO at exactly those terms. You are no longer guessing which content to build. As organic rankings arrive on those terms, reduce paid bids there and redeploy the budget to terms organic has not reached yet. Over two years the paid budget shifts toward the hardest, highest-value queries while organic covers everything it has earned.

What we would actually do

Start with PPC unless CPCs in your category make it uneconomic at your margin, in which case start with SEO and accept the wait. Then run both, with paid gradually retreating from the terms organic wins. The condition that flips it: if your website is technically poor or your offer is unclear, neither channel will work and fixing the site comes first, paid traffic to a bad landing page is the fastest way to waste a budget. The other condition: in categories where AI answer engines are already absorbing informational queries, the SEO case is shifting toward AEO, and content built purely for informational rankings will return less than it did three years ago.

  • The technical foundation and content, yes, if someone has the time and reads carefully. What people underestimate is the diagnostic work. Knowing why a page is not ranking is harder than writing it. A reasonable middle path is a paid audit to get the roadmap, then execute in-house.

  • In a moderately competitive Indian category, expect meaningful movement at three to six months and payback somewhere between month eight and month eighteen. Anyone giving you a firmer number is guessing.

  • No. There is no direct ranking benefit and Google has been consistent about that. There are indirect effects, paid traffic can produce links, reviews and brand searches that help, but the mechanism is not the ad spend itself.

  • Then the runway question decides it. Under six months of runway, PPC. Over six months with a category that has real informational volume, SEO. Do not split a small budget across both.
