In-House Team vs Agency: An Honest Cost Breakdown

Real salary, tooling and management maths for an Indian in-house team, set against retainer pricing, including the option most people miss.

The short answer

Below roughly Rs 3,00,000 a month in total marketing budget, an agency is almost always cheaper and better, because you cannot hire enough seniority to cover paid, SEO, creative and analytics at that level. Above it, an in-house team starts to make sense on cost, provided you can hire and retain well and someone senior can actually manage them. The option most businesses overlook is the third one: keep execution in-house and buy senior strategy and training rather than full delivery.

Should I hire an in-house marketing team or use an agency?

It depends almost entirely on budget scale and management capacity. An agency gives you several specialists part-time for a fixed fee, with no hiring risk and no idle capacity. An in-house team gives you dedicated attention: faster internal context and full control, but you carry salaries, tooling, training and turnover whether or not there is work that month. The crossover in India tends to sit around Rs 3,00,000 monthly total marketing spend.

The comparison is usually presented as retainer versus one salary, which is not the real comparison. Digital marketing is not one job. It is at least four distinct skill sets, paid media, SEO and content, creative production, and analytics and tracking, and they are rarely found in the same person at a level worth paying for.

So the honest version of this calculation asks what it costs to cover all four adequately, in-house, in India, including the costs that do not appear on the salary line.

  • Your requirements fluctuate. Seasonal peaks, launches, project work
  • You want the pattern recognition that only comes from seeing many accounts
  • You have been burned by a hire and want to reduce fixed cost

The third option most people miss

Hybrid, and it is frequently the best answer between roughly Rs 1,50,000 and Rs 4,00,000 a month. Keep a capable in-house executive or two who own day-to-day execution and know the product intimately, and buy senior strategy, technical setup and review from outside. You get seniority where seniority matters, account architecture, tracking, diagnosis, and you pay junior rates for the daily work that genuinely is junior work. A related version is buying training rather than delivery: get your existing team taught properly once, then let them run it. Under Rs 3,00,000 total monthly budget, use an agency. The maths is not close, because you cannot buy four skill sets at that level. Over it, go hybrid before you go fully in-house, and only build a complete team when you have someone senior who can lead it. The condition that flips it: if your category moves daily and requires constant on-site coordination, in-house wins earlier than the numbers suggest. The condition that flips it the other way: if you have already tried in-house and lost two hires in eighteen months, the problem is management capacity, and hiring a third person will not fix it.

  • Sometimes, for a single well-defined channel. It gets fragile when you need several channels coordinated, or when the freelancer becomes unavailable. Freelancers work best where the scope is narrow and the accountability is clear.

  • Insist that you own every account: ad accounts, Analytics, Search Console, the website, the domain. Agree on the two or three metrics that matter before starting. Ask for what changed this month, not just what the numbers were. Any agency that resists giving you account ownership is telling you something important.

  • If you own them, nothing. You revoke access and continue. If the agency created them under their own management, you may lose history and have to start again. This is the single most important thing to get right at the start of any engagement.
